Start with the service journey
Before diagramming a platform, document what the customer is trying to accomplish, where context enters the process and which decisions require human judgment.
A useful map distinguishes intake, qualification, resolution, escalation and follow-up. It also identifies the owner of every handoff.
Separate policy from routing
Routing determines where work goes. Policy determines what should happen once it arrives. Keeping those concepts separate makes workflows easier to test, review and improve.
Document the exception path alongside the happy path. Service teams usually lose more time at unclear exceptions than at routine steps.
Measure the points of friction
Queue volume alone rarely explains performance. Combine volume with transfer frequency, repeat contact, handling variance and unresolved follow-up to find operational friction.
